5 Things Most People Don't Know About Negotiating

Many of us often shy away from asking for more and better. More money. Better working arrangements. A larger team. Better access to material resources. Higher fees. Better prices.Some of us are afraid to ask. Some of us, especially women, have been taught not to ask — we’ve been taught to be self-sacrificing, not self-serving. Some of us do ask, but stop short of asking for what we really want or what we’re truly worth.

But whatever your reason, I probably don’t have to tell you that, by not asking, you’re missing out on more than just money; you’re putting your long-term opportunities and earning potential at stake.

If you’ve ever stopped before negotiating your true market value, read on for five things most people don’t know about negotiating that will change the way you think about asking — and give you a strong leg up when you do.

1. The Negotiation Doesn’t Start Until Someone Says “No”

One of the greatest inhibitions my clients have is risking rejection. This is particularly true in the post-’08 meltdown and continuing jobless recovery from the worst economic calamity since the Great Depression.
Our reluctance to negotiate past “no” is even harder because both men and women miss the key point: It’s not really a negotiation if we’re asking for something we know our bargaining partner also wants. Negotiation is a conversation whose goal is to reach an agreement with someone whose interests are not perfectly aligned with yours.And let’s be honest, who has relationships with people who always want what we want? No one! So if we want to get what we’re entitled to get or capable of getting, we either have to negotiate past “no” or spend the rest of our work lives being victimized by people who are happy to place themselves and their needs ahead of ours.

“No” signals an opportunity to problem-solve the conflicting and overlapping interests both parties want to serve. Invite your bargaining partner to your side of the table to figure out how both of you can get as much as each of you wants as possible.

2. Your Bargaining Partner Will Be Happier if You Make Several Concessions Than if He Gets What He Thinks He Wants

This is true in the same way that “the earth is round” or “the universe is expanding” or “high heels hurt your feet” are true. In experiment after experiment, social scientists have proven that people are not particularly happy when they get what they think they want. They’re happier when their bargaining partner says “no” a couple of times before he or she says “yes.”

Why? Because negotiators are more afraid of leaving money on the table than they are about getting what they think they want.

If I ask for a 5% raise and my boss says “yes” without hesitation, I generally suffer from buyer’s remorse, certain that if I’d asked for 7% or maybe even 10%, my bargaining partner would have given it to me.

This is just one of the many reasons why it’s important to ask for more than you actually want. The other reason to do so is

the proven influence of the first number put on the table. Negotiators call that number an “anchor” because it sets one end of the bargaining range and moves your negotiation counterpart in its direction throughout the course of the bargaining session.

If you’ve adequately researched your negotiation partner’s interests and your own market value, you needn’t fear making the first offer, hoping that his or her first offer will be far more than you’re expecting. Waiting for the “other guy” to make the first offer is the mark of a negotiation amateur. Anchor first and anchor high, and you’ll be playing in the big leagues.

3. It’s Never About Money

Though we seldom reflect on our relationship with money, if asked we’d have to admit that money itself — in its tangible form — can neither sustain life nor enhance it. Cash, checks, credit, money orders, and wire transfers cannot themselves be consumed. Grant deeds and lease agreements cannot be inhabited. Stock certificates cannot create warmth in winter nor illuminate the dark of night.

That being the case, there is no relationship and every relationship between any given sum of money and what it can buy. With $20 in my wallet, I can purchase dinner for five at McDonalds or a bottle of cheap Bordeaux at a local restaurant. I can pick up a pair of sandals at Payless; subscribe to Time magazine for six months; rent a surfboard at the beach; fill half my tank with gas; hire a day laborer to do odd jobs on a Saturday afternoon; or, according to my Sunday magazine, save a child in a developing country from starvation. Sentimental pop songs to the contrary, enough 20s can even buy me love.

Before negotiating any deal, take a look at the way in which you “value” money. Is it status you’re seeking? Security in your elder years? Education for your children? A meaningful break from work that takes you to a foreign country or high-end spa?

Then ask your negotiation partner what she values, prefers, needs, fears, prioritizes, or desires. You’re apt to find yourself on the same page of value once you stop treating money as an objective measure of worth and start seeing it for what it is — a subjective experience that can make $1,000 act in the world as if it were $10,000.

4. Your Bargaining Strength is All in Your Head

The person who is perceived to have the least to lose is the person with the greatest bargaining advantage. If you’re negotiating—that is, having a conversation leading to agreement, there is always something at stake for both parties.

A good example: Many say the Los Angeles or San Francisco or New York City real estate markets are over-heated and that everything is over-priced. It’s a seller’s market. It seems as if there are an unlimited number of people willing to pay “over asking” and many of them “all cash” for every home or condo or co-op for sale. Doesn’t that mean that all buyers are in a weak negotiating position and all sellers in a great one?

Not necessarily. Every seller is selling for a different reason. A considerable number of homeowners are retiring. Their kids are gone and they don’t need so much space anymore. Some of them have already signed up for a place in a retirement village or a condo in Palm Springs. They are pressured by time. They could pay for both residences for a month or two, but if it takes them six months to get the price they want, they will have spent the extra purchase price on rent or mortgage payments or homeowner fees in their new home.

The more knowledge you have of the hidden interests and constraints under which your bargaining partner is operating, the more negotiation power you have, even in a “seller’s” market.

But there’s even better news than that! If you act as if you are prepared to walk away from a deal unless you achieve your desired goal, your bargaining partner will be far more incentivized to meet your requirements or make serious problem solving efforts to create enough value so that both of you get what you most want.

5. Any Reason is Far Better Than No Reason and Nearly as Good as an Excellent One

When people estimate their value to their company by the results that their work has produced, they often hesitate sharing that information. “I can’t prove that,” they say, and being unable to “prove” it, they feel unable or unwilling to take credit for it.

Here’s the super secret of all great negotiators: You don’t have to prove something that justifies what you want; all you have to do is say it. When you’re negotiating, you’re not in a court of law. You’re rarely making statements of fact that could land you in hot water for fraud if they prove to be untrue. You’re stating an opinion, and no less an authority than the Supreme Court of the United States has said there is no such thing as a false opinion. In common parlance, you’re puffing.

The social science research confirms that appearances are reality. In one experiment, students were asked to cut in line at a local Kinkos. One group was told to give no reason, one a nonsensical reason, and one a good reason.

Can I cut in line?

Can I cut in line? My mother’s in the hospital, and I need to get these papers copied before I can go see her.

Can I cut in line? I need to.

Here are the compliance rates:

    No reason: 40%
    A good reason: 98%
    A nonsensical reason: 97%

So, go ahead. Take credit for last quarter’s increase in net profits even if you can’t prove it. You don’t have to file a declaration under penalty of perjury or testify under oath on the witness stand. You’re highly unlikely to be cross-examined because your negotiation partner can’t prove that your causal assertion is untrue. Millions of years of “common sense” support your assertion that correlation is causation.

It’s not. But it might as well be.

Feel free to try out these strategies and tactics at home with the people closest to you. Can’t agree on a movie? Be willing to walk away if your choice isn’t met. Give a reason, any reason, why your choice would be better for everyone, not just for yourself. Understand that the push-back you’re getting is just an opportunity to problem-solve in a way that satisfies your interests and your roommate’s or spouse’s interests at the same time. Do this at home, and then try it out with that raise you haven’t gotten for the past five years.

How Interviewers Really Decide Who To Hire

There’s a lot less science involved in most interviewing decisions than job-seekers realize.

Five Things You Must Not Do in an Interview and Five Things You Must, to help job-seekers avoid the most common interviewing blunders and improve their interviewing skills. These were based on my book, The Essential Guide for Hiring & Getting Hired. Once job-seekers have mastered these five basic Dos and Don’ts, they can further improve their interviewing odds by altering how interviewers make hiring decisions.

When evaluating candidates, most interviewers emphasize a candidate’s level of direct skills and experience, and the quality of the person’s interviewing presentation skills. From this, they make judgments about the candidate’s overall ability, team skills, work-ethic, resourcefulness, cultural fit, and future potential, among others. While these factors are useful indicators of on-the-job success, there's a lot of guesswork involved when making the actual assessment.

For candidates who aren’t a perfect match on the skills side, or don’t possess the “right” interviewing personality, there are some ways to proactively shift the interviewer’s decision towards a more balanced assessment. It starts by recognizing that when interviewers make their assessments, they focus on just a few of these five sources of information.
How Interviewers Make Their Hiring Selection Decisions

The Amount and Quality of the Skills and Experience: If a candidate has enough of the raw skills and experiences listed on the job description, the better interviewers will attempt to determine the candidate’s competency using the skills. For candidates who are weak on the absolute level of skills listed in the job description, but strong on the ability to learn related skills, they'll need to quickly reframe the discussion by asking targeted questions related to how these skills are used on the job. Some ideas on how to frame this question and answer it properly are provided below.

First Impressions. There is no evidence (repeat none, nada, zero) that first impressions predict on-the-job performance. However, there is ample evidence that first impressions affect the interviewer’s judgment. For interviewees prone to nervousness, or concerned about their first impression, being phone interviewed first will help. When invited onsite based on a candidate's accomplishments and past performance, the natural tendency for interviewers to overvalue first impressions is lessened.

The Quality of the Answers. The length and quality of an answer is just as important as its content. Generic statements are quickly forgotten, e.g., “I’m a real problem-solver.” Specific examples of accomplishments demonstrating skills and strengths are remembered, especially when details, dates, facts and metrics are used. A good answer is generally 1-2 minutes long. Interviewers have no way to assess communication skills when the answers are too short. Candidates who talk too much are considered too self-absorbed or boring.

The Quality of the Questions. This is a very powerful tool that few job-seekers fully utilize. Interviewers are impressed when the questions are insightful, probing, and important. The best questions involve getting clarity around the job and how it relates to the business. Self-serving questions are detrimental until the interviewer has signaled to the candidate that he or she is being seriously considered.

Interview Personality. Many conclusions are drawn about leadership, work-ethic, cultural fit, potential, intelligence, and team skills based on how assertive, affable and articulate the candidate is during the interview. People who don’t naturally possess these three “A”s, but are fully capable, are going to be misjudged. Asking probing questions early in the interview is a better way to demonstrate true personality, assertiveness, insight and communication skills.

The best way for a candidate to be more fairly assessed is to ask questions to refocus the interviewer’s attention toward factors that actually predict performance and away from those that don’t. Asking questions early in the interview about the job itself, the challenges involved, the resources available, how it became available, and how it relates to other areas of the business is the best way to make this shift. Just asking the questions brands the candidate as assertive, insightful and responsible. Knowing what the job is really about allows the candidate to then provide detailed 1-2 minute examples of comparable accomplishments. As part of this, it’s important to describe how new skills were learned and used, if there is a gap on this measure.

Box-checking skills and making important hiring decisions based on personality and presentation skills, preclude a lot of great people from getting hired for jobs they're fully capable of handling. Focusing the assessment on factors that better predict success will not help a person get a job he or she doesn’t deserve, but it will certainly help these people get one they do.

How to get your Dream Job

Caution: these rules on “How to Get Your Dream Job” are not for the faint-at-heart, or for those who want to pretend they’re working hard to find a new job. However, read on if you’re serious about getting a new job, a better job, or jump-starting your career.

Rule 1: Do not spend more than 20% of your time sending your resume to a recruiter or applying directly to a job posting. Only do this if you’re a perfect fit for what’s listed, or you’ve been referred to the recruiter.

Rule 2: Condense your whole career onto five 3X5 cards. On the front of each card describe a different core strength using a a short action statement for each. On the back of each card prove the front statement with a specific
example, including all of the details to back it up.

Rule 3: Make sure someone looking at your LinkedIn profile or resume can find your five core strengths/accomplishments in 10 seconds. Build your LinkedIn profile and resume around the five core strengths from Rule 2. To see if it’s working, have someone look at your resume for 10 seconds and circle what they see.

Rule 4: Find five people who can vouch for your performance. Start with one if you don’t have five, but meet this person and review your new resume or your LinkedIn profile and have them do the 10-second test. Then ask this person to recommend you to 2-3 other people who might be connected to companies who are hiring people just like you. Then meet with these people and ask them to recommend you to 2-3 of their connections. Don’t stop doing this until you get another job. You should be spending at least 60% of your time on networking like this.

Rule 5: Never, ever say you don’t have any weaknesses. This means you’ve stopped growing. Take two more 3X5 cards, and on the front of each describe a weakness you’ve been able to correct or control, and on the back provide the details and the action you are taking to remedy it.

Rule 6: Constantly improve. The top 25% are always getting better. This gives them the confidence to follow Rule 8 during the interview. If you’re one of the legions of the long-term unemployed, you can overcome the stigma and prove you’re a worthy candidate by showing the actions you are taking to improve yourself..

Rule 7: Use the back door when you find a job of interest. When you find a job that seems interesting, but you’re not a perfect fit, don’t apply directly. Instead kick your networking into overdrive and find someone you’ve connected to in Rule 4 who can connect you to the hiring manager or someone in the company.

Rule 8: Make sure you’re accurately assessed. Don’t assume that the interviewer is competent to accurately assess you. If you feel the process is going in the wrong direction, take the initiative.

Rule 9: Be different. Don’t knock on the back door empty-handed. Give the referer something tangible to demonstrate that you’re a worthy candidate. This could be a YouTube video clip, article, pice of design, etc…

Rule 10: Prove you’re worthy. One idea, find someone who has a problem you can solve and tell them how you’d solve it. Then offer to solve it in exchange for an interview or a temp job. From a big picture standpoint, use the job-seeking and interviewing process to demonstrate your performance and potential.  Note: this could be the most important rule of them all.

You only have 10 seconds for someone to decide if they’ll read your resume or LinkedIn profile in any depth, so keep on redoing your resume and profile until these five strengths stand out.

The problem with getting a job today is the impersonal nature of it all, skills-infested and poorly written job descriptions, few competent interviewers, the use of auto-screening and pre-hire assessments, and the
fact that most corporate recruiters are handling 20-25 open jobs at any one time. Despite all this, your job is to make it personal. That’s how you’ll win your own war for talent.

Are You in the Right Job

As a company grows and reaches maturity, more of the work gets done by the ProducersProducers and Improvers. However, without a culture of consistent improvement, the Producers soon take over and implementing change becomes slower and slower until it stops. Long before this the Thinkers and Builders Builders have left for some new venture. Improvers soon follow to join their former co-workers and hire new Producers to add some order to the newly created chaos. The old Producers who aren’t continually evolving, learning new skills and processes, are left behind to fend for themselves. Maintaining balance across all four work types is a constant, but a necessary struggle for a company to continue to grow, adapt, and survive.

  
Producers: these people execute or maintain a repeatable process. This can range from simple things like working on an inbound help desk and handling some transactional process like basic sales, to more complex, like auditing the performance of a big system, writing code, or producing the monthly financial reports. Producers typically require training or advanced skills to be in a position to execute the process. To determine the appropriate Producer performance objectives, ask the hiring manager to define how any required skill is used on the job and how its success would be measured, e.g., “contact 15 new customers per week and have five agree to an onsite demonstration.“ This is a lot better than saying “the person must have 3-5 years of sales experience selling to sophisticated buyers of electro-mechanical control valves.”

Improvers: these people upgrade, change or make a repeatable process better. Managers are generally required to continually monitor and improve a process under their responsibility. Building, training and developing the team to implement a process is part of an Improver’s role. Improvers can be individual contributors or managers of teams and projects, the key is the focus on improving an existing system, business or process. A performance objective for an Improver could be “conduct a comprehensive process review of the wafer fab process to determine what it would take to improve end-to-end yield by 10%.”

Builders: these people take an idea from scratch and convert it into something tangible. This could be creating a new business, designing a complex new product, closing a big deal, or developing a new process. Entrepreneurs, inventors, turn-around executives, deal-makers, and project managers are typical jobs that emphasize the Builder component. Ask the hiring manager what big changes, new developments, big problems or major projects the person in the new job would need to address to determine the Builder component. An example might be, “lead the implementation of the new SAP supply change system over every business unit including international.” This is a lot better than saying “must have five years international logistics background and strong expertise with SAP.”

Thinkers: these people are the visionaries, strategists, intellects, and creators of the world, and every big idea starts with them. Their work covers new products, new business ideas, and different ways of doing everyday things. Ask hiring managers where the job requires thinking out-of-the-box or major problems to solve to develop the Thinker performance objectives. “Develop a totally new approach for reducing water usage by 50%,” is a lot better than saying “Must have 5-10 years of environmental engineering background including 3-5 years of wastewater management with a knack for creative solutions.”

Now for a little secret. Recognize that every person is comprised of a mix of each work type, with one or two dominant. Likewise for every job. Most require strengths in one or two of the work types. As you select people for new roles, it’s important to get this blending right. This starts by understanding the full requirements of the position, the strengths and weaknesses of others on the team, and the primary objective of the department, group or company. In the rush to hire, it’s easy to lose sight of this bigger picture, emphasizing skills and experience over performance and fit. This is how Builders get hired instead of Improvers and Thinkers get hired when Producers are required. While there are only four work types, hiring the wrong one is often how the wrong work gets done.

Get Ready for Your First Job

Life is not linear. When you read the professional bios of successful people, keep in mind that they are written in a way intended to fool you. As you ponder one triumph after another you can be forgiven for thinking that one success flowed easily into the next. Life doesn’t work that way. It is almost always three steps forward, one step back—if you’re lucky.

Be informed. Develop a routine that helps you stay informed. Twitter and Facebook are great, and you can be really on top of things by following the postings of the right people. But it’s not a substitute for consulting informed sources in a systematic way each day. I’ll keep reading newspapers, if you don’t want to read papers then figure out your own solution. By the way, find out what your boss reads and read that. You don’t want to be the one who has no idea what everyone’s talking about simply because you’re not doing the required reading of your job.

Get out of your comfort zone. ‘You are only young once’ Don’t waste it. Do things you won’t have the opportunity to do when you’re older, more settled and have more responsibilities than you can imagine today.

Drink coffee in the afternoon. I still remember how devastated I was at how long the work day lasted during my first year out of college. No naps. No late starts. No chilling out after lunch. It hit me around 3:00 each afternoon that the day felt like it was never going to end. I started having an afternoon cup of coffee to perk me up. I still drink one most days. Another spoiler alert: The days got longer, not shorter.

How to Dress for an Interview?

At a job interview, you’re trying to show the organization that you’d fit in there. If you show up dressed casually and everyone else is dressed more formally, you won’t fit in. That’s the easy part that everyone gets. But equally true is the converse: If you show up as a man in a three piecesuit or as a woman in a formal pantsuit and everyone else there is casual, you also won’t be fitting it. If a job applicant to one of our companies comes in a suit and tie, it shows that he didn’t research the culture of our office – and it counts as a strike against him. Why take that risk?

Remember, too: It might seem like the interview – and getting the job – is everything – but in the long run, it’s just the beginning. You want to work at an organization where you’ll fit in and feel like part of the culture for a long time – after all, you spend more waking hours at work than anywhere else.

If you like to dress casually, do you really want to work somewhere where formal wear is expected? If you like to dress up, do you really want to work somewhere where most people dress down?

6 Phrases To Avoid If You Want To Be Taken Seriously At Work

Listed below are my top six suggestions for the “DO NOT SAY” list.

Using these comments in business (and life) can diminish your stature in the eyes of others, minimize what you are saying, or tarnish your professional image.

Can I ask a question?
    You don’t have to ask permission; just ask the question.

I’m sorry to bother you.
    Why are you a bother? You can say, “Excuse me. Do you have a moment?”

I was hoping that you could spare a few moments.
    Same as above. Simply say, “Excuse me. Do you have a moment?”

Thank you for listening to me.
    At the end of a presentation, you should say, “Thank you.” This lets the audience know that the presentation is over. You don’t have to thank people for listening to you. Aren’t your comments and opinions worthwhile?

I will be honest with you.
    Aren’t you always honest? You don’t need to use this phrase.

I was just wondering if perhaps.
    This phrase is a passive way of asking a question or backing into a statement. You can eliminate “I was just wondering if perhaps” and simply ask a question or make a statement. Instead of "I was just  wondering if perhaps there will be enough computers for the project?," you can say, “Will there be enough computers for the project?”
